Click-to-WhatsApp ads: how to follow up every lead

To follow up leads from click to WhatsApp ads, reply within seconds, ask two or three qualifying questions, give every chat an owner and a pipeline stage, then run a planned sequence across the first three days. On the WhatsApp Business Platform, a reply within 24 hours also opens a 72-hour window in which Meta does not charge for message delivery (checked on 2 October 2026). This guide skips ad setup and covers everything after the click.

Where ad leads leak

A common measure for these adverts is messaging conversations started, which WhatsApp describes as the number of people who started messaging you after clicking an ad. That number says nothing about what happens next. The loss happens in three places.

  1. The chat lands on one phone. If its owner is in a meeting, on leave or asleep, the lead waits.
  2. Nobody replies for hours. Adverts keep running in the evening and at weekends.
  3. Nobody knows who is dealing with it. Two reps answer the same person, or neither does. Nothing shows whether a quote (or quotation) went out.

Say Nile Motors runs an ad on a Saturday and 14 chats arrive between 19:00 and 23:00. Sam opens the phone on Monday at 09:00. The first person has waited 38 hours. On the API, no free window opened for any of the 14.

The first reply, in seconds

Meta’s own guide to ads that click to WhatsApp tells advertisers to reply fast, because “a reply in seconds keeps a lead warm”. No person replies in seconds at 22:15. An automatic first reply does. Give it three jobs:

  • Name your business and what the advert offered.
  • Ask one easy question.
  • Say who will reply, and by what time.

Hi, thanks for messaging Nile Motors about the 2022 Corolla. This is our automatic reply. Amaka from sales will message you by 09:00 on the next working day. One question so she can help faster: are you paying outright or looking for finance?

Meta’s WhatsApp Business Messaging Policy (last updated 23 September 2026) allows automation in the 24-hour window, but you must also offer “prompt, clear, and direct escalation paths”, such as a transfer to a human agent. The free window after an ad click

These rules apply to the WhatsApp Business Platform (the API). Each comes from Meta’s own pages, opened on 2 October 2026.

  • The 24-hour customer service window. Meta’s policy says you may reply to a user without a message template while the 24-hour customer service window is open, and that the window “opens and resets with each user message”. Outside that window, you may only send approved templates. Our guide to the WhatsApp 24-hour rule for sales teams has more detail.
  • The 72-hour free entry point window. Meta’s pricing page covers a user who messages you through a Click to WhatsApp ad or a Facebook Page call-to-action button, from the Android or iOS app (not desktop or web). If you respond within 24 hours, that response is free and a free entry point window opens, “starting from the time when you responded”. It stays open for 72 hours. While it is open, the page says any type of message to that user is free of charge.
  • Charges from 1 October 2026. Meta’s non-template messages page says that from 1 October 2026 it charges per message for service messages (any non-template message not powered by Meta Business Agent) and for utility messages sent in response to users inside an open customer service window. It adds that messages in the 72-hour free entry point window “remain free for message delivery”, and that Meta Business Agent messages are still charged for token usage.

Meta’s two pricing pages disagree today. The main pricing page still says “All non-template messages are free”, while the non-template messages page says “Any non-template message is charged as of October 1, 2026”. Budget for the charge until your WhatsApp provider confirms otherwise, ask for its rate card and check your first October invoice.

The ordinary WhatsApp Business app on a phone sits outside all of this. Meta’s policy puts the 24-hour rule under “WhatsApp Business Platform Specific Terms”, and the pricing page covers the Cloud API and the Marketing Messages API. Neither applies these windows or charges to the app.

  • The 72 hours start when you reply. If that reply comes after 24 hours, no free window opens.
  • Free does not mean free-form. If the lead goes quiet for a day, the 24-hour window closes and your next message must be an approved template. Inside the free entry point window, that template is not charged.

A three-day follow-up sequence

Hours count from your first reply. If the lead answers, the 24-hour clock resets and the sequence pauses while a person takes over.

Templates need approval, so submit the day 2 and day 3 messages before the advert goes live. Meta’s policy also requires opt-in, so ask in the first conversation whether you may send updates on WhatsApp.

Qualify before a rep steps in

Use the automatic replies to collect the facts that decide whether this is a sales conversation: what they want, when they want it, and one fit question (budget, location or quantity).

Say Atlas Schools runs an admissions advert. Its questions are the child’s year group, the start term, and day or boarding. A parent who answers all three goes to Tolu as a qualified lead, with the answers attached. A parent who only wants the fee sheet gets it, and moves to “Nurture”.

Write the rule down: which answers make a lead qualified, and who receives it.

Get every chat into a pipeline with an owner

Every new chat should create four things without anyone typing: a contact, a deal in the first stage, an owner, and a next step with a date.

  • Source. Record which advert the chat came from. On the API, Meta’s webhook reference describes a referral object on messages sent via a Click to WhatsApp ad, with the advert’s headline and source ID.
  • Owner. Assign by rota (Amaka, Tolu, Sam, repeat) or by rule (product, region).
  • Stage. A short set works: New chat, Qualified, Quote sent, Won, Lost, Nurture. See sales pipeline stages for small teams.
  • Shared view. See one WhatsApp number, multiple agents.

After the window closes

Once 24 hours pass with no message from the lead, Meta’s policy allows approved templates only. Once the 72-hour free entry point window ends, those templates cost money. After day three:

  • Stop the automatic sequence. Move the deal to “Nurture” with a dated task.
  • Send fewer messages, each with a real reason to reply. A reply reopens the 24-hour window.
  • Message only people who opted in, as Meta’s policy requires.

What to measure

Cost per conversation tells you the advert gets taps. Track four more numbers each week, advert by advert.

  • Time to first reply. The median, split into working hours and out of hours.
  • Share of chats answered within 24 hours. Every chat below 100% is a free window that never opened.
  • Share of chats that become qualified leads. Qualified by your written rule.
  • Cost per qualified lead. Ad spend divided by qualified leads.

Say Kite Travel spends £600 and gets 200 conversations. That is £3 per conversation. If 30 of them qualify, each qualified lead cost £20. If 6 buy, each sale cost £100 in adverts. The £3 figure would look the same in a week when nobody replied.

Why does my reporting show conversations but no revenue?

The ad report counts conversations started. The sale happens days later in a chat, on a call or in a showroom. Nothing ties it to the advert unless each chat becomes a deal with its source recorded and, when won, a value.

Click-to-WhatsApp ads or lead form ads: which is better?

It depends on who can reply. A chat suits products that people ask questions about before buying, as long as someone answers quickly. A lead form suits a team that calls back in working hours and wants the same fields from every lead.

How fast should I reply to an ad lead?

Within seconds for the automatic first reply, and within one working hour for a named person. The API adds a hard limit: reply later than 24 hours and the free 72-hour window does not open.
